How to stop losing gear on shows

Every AV company loses gear the same way — in the gaps. Here's the closed-loop system that removes the gaps.

Ask any warehouse manager where gear goes missing and you'll hear the same answers: it never made the truck, it stayed at the venue, it came back in the wrong case, or it came back broken and nobody wrote it down. None of these are people problems. They're all visibility problems — the moment nobody was recording, something walked.

The fix isn't better discipline. It's a loop where recording happens automatically, because it's the same action as doing the work.

Step 1 — Barcode everything once

Every item gets a barcode (or you use its serial). One-time job. From then on, "writing it down" and "scanning it" are the same 2-second action — which is the whole trick. Cables and small stock can be barcoded as bulk items rather than individually.

Step 2 — Pick against the job, not from memory

The pick list comes from the sales order, so the warehouse picks what was sold — not what someone remembers. Each scan checks an item off and links it to the job.

Step 3 — Give every case a manifest

Pack, photograph, confirm. When a client says "we never got the DI boxes," you have the case manifest and the photo. When a case comes back light, you know exactly what should have been in it.

Step 4 — Check out with a signature

Gear leaving the building gets checked out against the job, with a signature. Item status flips to "at show." At any moment you can answer the question that spreadsheets never can: where is this item right now?

Step 5 — Scan the return, bill the gaps

This is the step most companies skip, and it's where the money is. Every item scans back in; anything missing or damaged is right there on the screen — and the charge goes straight onto the customer's invoice instead of into the "oh well" pile.

What changes

  • Shrinkage drops because everything has a last-known location and holder.
  • Damage and late fees actually get billed — they're on the invoice before anyone can forget.
  • "I thought it was in the truck" disappears — the pick list would have caught it.
  • Insurance claims and client disputes get resolved with records, not arguments.
